The reasoning is simple. The drive is forty-five to seventy-five minutes. JFK international check-in and security regularly take ninety minutes at peak. The margin between those two numbers is where missed flights live.
If you are checking bags on an international ticket, treat three hours as a floor rather than a target.
Adjust for the time of day
The Van Wyck Expressway is the variable, not the tunnel. It begins backing up around 3:30pm on weekdays and does not clear until well after 7pm. A run that takes forty-five minutes at ten in the morning takes ninety in that window.
Sunday afternoons are the underrated hazard — returning weekend traffic makes them heavier than people expect, without the obvious warning of a weekday rush hour.
Very early morning, before 6am, is the fastest window of the week. A 5am pickup will reach JFK in about forty minutes.
Adjust for where you are starting
From Brooklyn, subtract roughly fifteen to twenty minutes — the Belt Parkway route is shorter and usually avoids the Van Wyck entirely.
From Queens, subtract twenty-five to thirty. Southern Queens neighbourhoods are fifteen minutes from the terminal.
From Westchester or Connecticut, add thirty to forty-five minutes and treat the afternoon peak as genuinely dangerous for a tight connection.

The three situations that break the rule
Major weather. Snow and heavy rain change New York's road network qualitatively rather than incrementally. On a snow day, treat every estimate above as fiction and leave an extra hour.
Holiday peaks. The Wednesday before Thanksgiving and the Sunday after it, and the days either side of Christmas, are the worst travel days of the year at JFK. Both the road and the terminal are at capacity simultaneously.
UN General Assembly week. Motorcade closures across Midtown make Manhattan departure times genuinely unpredictable for that week each September. We plan around it, but the buffer needs to be larger.
